Lab and exercises

Lab

STF-011-LAB1 · Influence plan

Outcomes: 1–4 · Time: ~3.5 h

  1. Build a stakeholder map for adopting the Platform 2.0 golden path: tech leads, managers, product, security, finance, with influence, interest, and real concern for each.
  2. Order the conversations and write a goal and a small "deposit" for each.
  3. Hold three recorded one-to-one conversations with role-played skeptics (one technical, one manager, one product or finance).
  4. After each, update the map and write a short debrief: what you learned, what you would change.
  5. Have the skeptics and an observer score each conversation.

Acceptance: each conversation ends with a concrete commitment or a clear, recorded objection.

Exercises (case-based; six exercises)

IDOutcomeTask
STF-011-EX011Platform 2.0 needs 20 teams to change. List what you can decide, what you must persuade, and one trust deposit you will make with three different teams before asking anything.
STF-011-EX021A VP offers to "send an email telling everyone to adopt". Write your reply with the risks and your alternative.
STF-011-EX032Map ten stakeholders on influence and interest and write the one-line concern and first move for the four most important.
STF-011-EX043Two managers both want the first migration slot. Write a negotiation sheet with positions, interests, options, and a proposed commitment.
STF-011-EX054A tech lead publicly calls the golden path "bureaucracy". Plan a private conversation: opening, questions, and the agreement you seek.
STF-011-EX064You disagree with a director's decision to delay migration. Draft the message that disagrees, offers an option, and states how you will commit if the decision stands.
Show solutions
  • EX01 Decide: path design, reference service, support model. Persuade: roadmaps, dates, manager priorities. Deposits: fix a flaky build for team A, review team B's design, share team C's win in a platform newsletter.
  • EX02 Decline the blanket mandate for now: it yields compliance without learning objections. Offer: the VP sponsors a voluntary pilot and asks managers for their constraints; mandate later, only for a retired platform with a date.
  • EX03 High influence/high interest (payments lead, platform VP): one-to-one early. High influence/low interest (security, finance): brief, no surprises. Concerns differ: speed, risk, cost, autonomy.
  • EX04 Positions: "Q2 for both". Interests: payments launch, audit evidence. Options: split by service, pair engineer for the later team. Commitment: dates, owner, slip rule, written.
  • EX05 Ask what the team had to do last month that felt like bureaucracy; agree which parts are real; propose one change to the path and a two-week trial on their service; record their conditions.
  • EX06 State shared goal, your data, the risk of delay, one option (migrate the two lowest-risk services first), and "if the decision stands I will help the team plan the later date and track the risk."

Outcomes 1 and 3 are also covered by lab conversations; outcome 4 by the lab debriefs.

Workplace evidence: a change you achieved across teams that you had no authority over.

Practical part

Six case exercises STF-011-EX01 to EX06 plus the lab, scored by the role-played skeptics and an observer. Pass: at least five of six exercises correct, quiz at least 8/10, and all three conversations ending with a commitment or recorded objection.

Common mistakes

Borrowing a VP's authority; persuading by volume; avoiding the people who disagree.

Assessment

Role-play scored by the skeptics and an observer.
