Learning outcomes

  1. Design an adoption program for AI tools and AI features: champions, enablement, communities, and support.
  2. Address fears and resistance (job security, quality, deskilling) honestly.
  3. Manage adoption risk: security incidents, quality drops, cost overruns, and over-reliance.
  4. Report outcomes to leadership and adjust the program from evidence.

Lessons

  1. 01AI adoption is organizational change
  2. 02Champions, enablement, and communities
  3. 03Resistance and trust
  4. 04Managing adoption risk
  5. 05Reporting and adjusting
  6. 06Demo: a town hall on AI tools with skeptical engineers
  7. 07Demo: pausing a rollout after a quality drop

Lab and exercises

Lab

STF-022-LAB1 · AI adoption program

Outcomes: 1–4 · Time: ~3.5 h

  1. Write a two-quarter adoption program for Platform 2.0: outcome, groups, champions, enablement, community, support.
  2. Write the concerns table and the risk register with pause triggers and an incident runbook.
  3. Write the executive report template with baseline, outcomes, trade-offs, and decisions.
  4. The assessor injects an event (a secret leaked through an AI tool, or a defect spike); respond.
  5. Produce the executive report for the event period.

Acceptance: response follows the program's risk plan; executive report states outcomes and trade-offs.

Exercises (case-based; six exercises)

IDOutcomeTask
STF-022-EX011Leadership wants "80% of engineers using AI tools by Q2". Rewrite the target as outcome measures and explain why.
STF-022-EX021Design a champion program for 20 teams: selection, time allocation, enablement, and support route.
STF-022-EX032A senior engineer says AI tools will deskill juniors. Write an honest response with evidence, uncertainty, and an action.
STF-022-EX043Write pause triggers for quality, security, and cost, with owners and responses.
STF-022-EX053A developer pasted a production API key into an AI chat. Write the first-hour response.
STF-022-EX064Draft the one-page executive report after one quarter: some outcomes improved, defects rose in one team; state trade-offs and adjustments.
Show solutions
  • EX01 Targets: lead time for small changes, defect escape rate, incident count, developer sentiment, cost per engineer, against baseline. Usage percentages encourage show-use and hide quality.
  • EX02 One champion per team with 10% time, selected by volunteering and credibility; monthly enablement on real code; shared channel; escalation to security and platform AI team.
  • EX03 Acknowledge the concern; share what is known and unknown; keep code review and pairing; add learning goals for juniors and measure; invite them to design the guidelines.
  • EX04 Quality: escape rate above agreed threshold for two sprints; security: any confirmed secret exposure; cost: spend above budget by agreed percent; owners pause and report same day.
  • EX05 Rotate the key immediately, check logs for use, assess exposure per tool terms, notify security, document, review the guardrails (secret scanning, training), blameless review.
  • EX06 Summary, outcome table against baseline, the defect rise with cause and fix, cost, risks, decisions requested; honest about uncertainty; next-quarter changes.

Outcome 2 is also covered by the lab concerns table.

Quiz

Outcomes: O1 program design · O2 fears and resistance · O3 adoption risk · O4 reporting and adjusting.

A self-check for you: nothing is graded, saved or sent anywhere. Choose an answer, then check it. You can try again as often as you like.

  1. 1Leadership sets "80% of engineers using the AI tool". A better target is:O1
  2. 2Champions are most effective when they:O1
  3. 3Enablement works best when it is:O1
  4. 4An engineer worries AI tools will deskill juniors. The best response is:O2
  5. 5Opt-in pilots help trust because they:O2
  6. 6Which should be decided before the rollout?O3
  7. 7A secret was pasted into an AI tool. The first action is:O3
  8. 8Code review for AI-assisted code should:O3
  9. 9An honest executive report:O4
  10. 10Defects rise in pilot teams and the pause trigger is met. You should:O4

Practical part

Six case exercises STF-022-EX01 to EX06 plus the lab with an assessor-injected event, assessed by program review plus an incident-response simulation. Pass: at least five of six exercises correct, quiz at least 8/10, and a response that follows the risk plan with an executive report stating outcomes and trade-offs.

Common mistakes

Adoption targets as percentages of engineers using a tool; no plan for incidents; dismissing concerns as resistance.

Assessment

Program review plus incident-response simulation.
