Lab and exercises
Lab
STF-015-LAB1 · Growing seniors
Outcomes: 1–4 · Time: ~3 h
- For two role-played senior engineers, write a six-month growth plan: goals, strengths, gaps, check-ins.
- Include a sponsored stretch assignment with visible scope in each plan (for example lead a migration wave, author a cross-team RFC).
- Write a community-of-practice charter for platform adoption: purpose, members, rhythm, rotating leaders, outputs.
- Add a scaling plan: three documents, one talk, and an office-hours schedule from the top questions.
- Audit your own choices for bias and adjust.
Acceptance: each plan includes a sponsored stretch assignment with visible scope.
Exercises (case-based; six exercises)
| ID | Outcome | Task |
|---|---|---|
| STF-015-EX01 | 1 | A strong senior has been at the same scope for two years. Design a stretch assignment with success criteria, support, and visibility. |
| STF-015-EX02 | 1 | Explain in a short note to a senior engineer the difference between your advice and your sponsorship, and what you will do for them. |
| STF-015-EX03 | 2 | Write a charter for an "adoption champions" community: purpose, rhythm, leaders, outputs, review date. |
| STF-015-EX04 | 3 | From ten repeated questions about the golden path, choose which become docs, talks, or office-hour topics. |
| STF-015-EX05 | 4 | List the people you sponsored or gave visible work to last year; identify who is missing and write three actions. |
| STF-015-EX06 | 2 | An architecture community has two speakers and falling attendance. Write the diagnosis and relaunch plan. |
Show solutions
- EX01 Example: lead the migration of teams 7–12; criteria: milestone on time, support model used; support: weekly check-in, access to sponsor; visible: presents status to the program review.
- EX02 Mentoring: feedback and advice. Sponsorship: recommending them for the working group, giving them the visible assignment, speaking about their work in leadership rooms; both stated openly.
- EX03 Purpose: share adoption problems and fixes; monthly 45 minutes; three rotating leaders; output: friction list and fixes; review in six months.
- EX04 Setup and authentication questions become a doc; design rationale becomes a talk; team-specific migration problems become office hours; assign owners and refresh dates.
- EX05 Gaps may include engineers from non-traditional paths or other locations; actions: widen candidate list, publish assignment openings, set a goal and check at year end.
- EX06 Diagnose from interviews; reset to a shared problem; shorter problem-driven sessions with rotating hosts; named leaders; output per quarter; review date.
Outcomes 3 and 4 are also covered by the lab scaling plan and bias audit.
Workplace evidence: an engineer you sponsored who grew into a larger scope.
Quiz
Outcomes: O1 growing seniors through sponsorship and stretch work · O2 technical communities · O3 scalable learning materials · O4 inclusive sponsorship.
A self-check for you: nothing is graded, saved or sent anywhere. Choose an answer, then check it. You can try again as often as you like.
Practical part
Six case exercises STF-015-EX01 to EX06 plus the lab, assessed by plan review plus mentee feedback (if mentoring a Senior learner). Pass: at least five of six exercises correct, quiz at least 8/10, and each plan including a sponsored stretch assignment with visible scope.
Common mistakes
Mentoring only people like you; communities with no purpose.
Assessment
Plan review plus mentee feedback (if mentoring a Senior learner).
Workplace evidence
An engineer you sponsored who grew into a larger scope.
Career relevance
