3 h of practice (estimate)

Learning outcomes

  1. Structure contentious technical decisions: options, criteria, owners, and deadline.
  2. Clarify trade-offs so disagreements become about values and evidence, not people.
  3. Build consensus where possible and use "disagree and commit" where not.
  4. Record and communicate decisions so they stick.

Lessons

  1. 01Why technical decisions get stuck
  2. 02Structuring a decision
  3. 03Making trade-offs explicit
  4. 04Consensus and its limits
  5. 05Disagree and commit
  6. 06Decisions that stick
  7. 07Demo: facilitating the "one CI system or many" debate
  8. 08Demo: a decision meeting where the facilitator does not decide

Lab and exercises

Lab

STF-016-LAB1 · Stuck decision

Outcomes: 1–4 · Time: ~3 h

  1. The organization has argued for six months about a single observability stack; collect each role-played lead's position and underlying values.
  2. Write the decision brief: options, criteria, owner, advisers, deadline.
  3. Facilitate the session with the role-played leads; make trade-offs explicit and separate facts from values.
  4. Check consent; if needed, use disagree and commit with recorded dissent.
  5. Publish the decision record and communicate it.

Acceptance: decision, owner, and dissent recorded; all parties confirm commitment.

Exercises (case-based; six exercises)

IDOutcomeTask
STF-016-EX011Diagnose why the "single CI" decision has been open for four months and write the decision brief that restarts it.
STF-016-EX021Agree criteria and weights for choosing between two logging stacks; say who decides and by when.
STF-016-EX032Two leads argue "stack A is more flexible" versus "stack B is cheaper". Separate facts from values and propose a test for each fact.
STF-016-EX043The group is split 3 to 2. Decide between more consensus-seeking and disagree and commit, and write what you say to the dissenting leads.
STF-016-EX054Write a decision record for the outcome, including dissent and a revisit trigger.
STF-016-EX062Review a meeting transcript where the facilitator argued for their option; list the process errors and corrections.
Show solutions
  • EX01 No owner, no deadline, no criteria, cost of delay unwritten. Brief: question, options, criteria, owner, deadline, and the default if no decision by the date.
  • EX02 Criteria such as cost, query capability, operations effort, team skills; weights agreed first; owner is the platform director; deadline in two weeks.
  • EX03 Facts: price per GB, query latency, migration effort, measurable by a pilot. Values: flexibility versus cost; the owner chooses which to weigh more.
  • EX04 Check whether every voice was heard and whether the decision is reviewable; if yes, the owner decides, record dissent, review at six months with agreed metrics; thank the dissenting leads and ask for commitment.
  • EX05 Context, decision, options, reasons, owner, dissent, consequences, revisit trigger (for example cost exceeds forecast by 25%).
  • EX06 Errors: facilitator advocated, owner not named, no criteria. Corrections: restate the process, return to criteria, hand the decision to the owner.

Outcome 2 is also covered by the lab trade-off step.

Workplace evidence: a long-stuck decision you helped the organization make.

Quiz

Outcomes: O1 structuring decisions · O2 explicit trade-offs · O3 consensus and disagree-and-commit · O4 recording decisions.

A self-check for you: nothing is graded, saved or sent anywhere. Choose an answer, then check it. You can try again as often as you like.

  1. 1The most common reason a technical decision stays stuck is:O1
  2. 2Criteria should be agreed:O1
  3. 3A decision brief names:O1
  4. 4A disagreement about measurable cost is a:O2
  5. 5A disagreement about autonomy versus consistency is mainly about:O2
  6. 6Consent means:O3
  7. 7Disagree and commit requires that the dissent:O3
  8. 8During the meeting, the facilitator should:O3
  9. 9A decision record should include:O4
  10. 10A revisit trigger exists to:O4

Practical part

Six case exercises STF-016-EX01 to EX06 plus the lab, assessed in a facilitation simulation. Pass: at least five of six exercises correct, quiz at least 8/10, and a recorded decision with owner and dissent that all role-played leads confirm commitment to.

Common mistakes

Facilitator pushing their own answer; decisions without a deadline.

Assessment

Facilitation simulation.
