Learning outcomes
- Explain how Staff scope differs from Senior scope: problems chosen, time horizon, and leverage over many teams.
- Describe common Staff archetypes (tech lead, architect, solver, right hand) and identify which one an organization needs.
- Distinguish the Staff role from engineering management and agree boundaries with managers.
- Choose work by leverage: what changes outcomes for many teams per unit of effort.

Lab and exercises
Lab
STF-001-LAB1 · First 90 days
Outcomes: 1–4 · Time: ~2 h
- Interview role-played managers, tech leads, and product partners using one question script.
- Cluster the answers into problems; note which teams name each.
- Choose the archetype the organization needs and justify it from the evidence.
- Rank three candidate problems by leverage (teams affected, pain, effort, alternatives).
- Write the 90-day plan and defend it to a role-played VP of Engineering.
Acceptance: each candidate problem names the teams affected and how impact would be measured.
Exercises (case-based; six exercises)
| ID | Outcome | Task |
|---|---|---|
| STF-001-EX01 | 1 | A Senior proposes to "do Staff work" by rewriting the checkout service. Explain in half a page how scope, horizon, and leverage differ from this proposal. |
| STF-001-EX02 | 2 | Given three org profiles (new platform, firefighting, new CTO), choose the archetype for each and justify. |
| STF-001-EX03 | 3 | A manager says you are "stepping on their roadmap". Write the boundary agreement you would propose in five bullets. |
| STF-001-EX04 | 4 | Score six requests on leverage using teams affected, pain, effort, and alternatives; rank them. |
| STF-001-EX05 | 4 | Draft a reply declining a high-visibility, low-leverage request while offering an alternative. |
| STF-001-EX06 | 1, 3 | Review a colleague's 90-day plan that lists eleven projects and no managers' input; give three corrections. |
Show solutions
- EX01 Rewrite is single-team scope and short horizon, with leverage only for one team; a Staff choice would address a problem many teams share, such as how every service is built and released, and share the result.
- EX02 New platform: architect; firefighting: solver; new CTO: right hand (with architect later). Justify with the dominant pain.
- EX03 Managers own people and priorities; you own technical direction; share drafts before meetings; no assigning work; escalate disagreements together; review the agreement quarterly.
- EX04 Rank by (teams affected x pain) / effort; mark items others could do as delegate; show the arithmetic.
- EX05 Restate their goal, show the leverage comparison, offer a template or a later date, record the decision.
- EX06 Cut to three; interview managers first; attach a measure and affected teams to each project.
Outcomes 2 and 4 are also covered by the lab plan defense; outcomes 1 and 3 by the quiz.
Workplace evidence: a piece of work you chose because of its leverage across teams, and the result.
Quiz
Outcomes: O1 scope, horizon, leverage · O2 archetypes · O3 Staff and managers · O4 choosing work by leverage.
A self-check for you: nothing is graded, saved or sent anywhere. Choose an answer, then check it. You can try again as often as you like.
Practical part
Six case exercises STF-001-EX01 to EX06 plus the lab, defended as a 90-day plan to a role-played VP of Engineering. Pass: at least five of six exercises correct, quiz at least 8/10, and a plan whose problems name affected teams and measures.
Common mistakes
Acting as a super-senior on one team; collecting projects instead of choosing them; competing with managers for ownership.
Assessment
90-day plan defense with a role-played VP of Engineering.
Workplace evidence
A piece of work you chose because of its leverage across teams, and the result.
