Learn first

3.5 h of practice (estimate)

Learning outcomes

  1. Write architecture principles that resolve real disagreements.
  2. Publish reference architectures that teams start from rather than reinvent.
  3. Define decision rights: which decisions belong to teams, domains, and the organization.
  4. Design governance that scales with 20 teams without becoming a bottleneck, and measure its cost.

Lessons

  1. 01Governance as an enabling system
  2. 02Principles that decide things
  3. 03Reference architectures
  4. 04Decision rights
  5. 05Measuring the cost of governance
  6. 06Evolving governance as the organization grows
  7. 07Demo: writing a decision-rights matrix with engineering managers
  8. 08Demo: a reference architecture for event-driven services

Lab and exercises

Lab

STF-003-LAB1 · Governance model

Outcomes: 1–4 · Time: ~2.5 h

  1. Gather recent architecture disputes and the current review process for Platform 2.0.
  2. Write principles (each with a trade-off and example) that would have resolved those disputes.
  3. Draft two reference architectures (for example, event-driven service and public API service) with templates outlined.
  4. Write the decision-rights matrix with response times and set a review turnaround target.
  5. Test with a role-played team lead on five sample decisions; revise.

Acceptance: a role-played team lead can tell, for five sample decisions, who decides and how fast.

Exercises (case-based; six exercises)

IDOutcomeTask
STF-003-EX011Rewrite three vague principles ("be scalable", "use best practices", "keep it simple") into decisive ones with a stated trade-off.
STF-003-EX021Two teams argue about sync versus async calls between domains. Write a principle that settles it and an example.
STF-003-EX032Outline a reference architecture for a public REST service: what is fixed, what is open, what the template contains.
STF-003-EX043Classify eight decisions as team, domain, or organization level and name consulted parties.
STF-003-EX054A central review board has a three-week queue. Propose a design that scales and the three metrics you would track.
STF-003-EX064Three governance rules have no owner and a 60% bypass rate. Decide for each whether to automate, fix, or remove.
Show solutions
  • EX01 Example: "Prefer managed services over self-hosted, unless a documented need exists; the cost of operating is part of the decision."
  • EX02 Asynchronous events between domains by default; synchronous only for user-facing reads needing immediate answers; accept eventual consistency otherwise.
  • EX03 Fixed: authentication, error format, versioning, observability fields. Open: framework internals, database. Template: repository with CI, deployment manifest, sample tests.
  • EX04 Examples: database for one service (team); event schema between two domains (domain); identity provider (organization). Name consulted roles such as security.
  • EX05 Tiered review: teams decide inside guardrails, light asynchronous review for cross-team items with a response-time target. Metrics: turnaround, queue size, bypass rate.
  • EX06 Automate rules that can be checked in CI; fix those that help but cost too much; remove those with no owner or purpose.

Outcome coverage: all four outcomes are exercised above and in the lab.

Workplace evidence: a governance mechanism you designed that sped up or improved decisions.

Quiz

Outcomes: O1 principles · O2 reference architectures · O3 decision rights · O4 scalable governance and its cost.

A self-check for you: nothing is graded, saved or sent anywhere. Choose an answer, then check it. You can try again as often as you like.

  1. 1Which principle is usable in a dispute?O1
  2. 2A principle is a platitude if:O1
  3. 3A reference architecture is most useful when shipped with:O2
  4. 4A team deviates from the reference architecture. Best handling:O2
  5. 5Who decides a single team's internal design?O3
  6. 6A decision-rights entry should include:O3
  7. 7Which metric measures governance cost?O4
  8. 8A high bypass rate suggests:O4
  9. 9At 20 teams, the best way to scale reviews is:O4
  10. 10Which belongs at the organization level?O3

Practical part

Six case exercises STF-003-EX01 to EX06 plus the lab, reviewed as a governance model with a role-played team lead. Pass: at least five of six exercises correct, quiz at least 8/10, and a model in which the team lead names the decider and speed for five sample decisions.

Common mistakes

A central board that reviews everything; principles too vague to apply; rules with no owner.

Assessment

Governance model review.

Workplace evidence

A governance mechanism you designed that sped up or improved decisions.
