Overview

Topics

  • Writing and communicating a multi-year engineering vision

Learn first

4 h of practice (estimate)

Learning outcomes

  1. Write a multi-year engineering vision that describes the future state concretely enough to guide decisions.
  2. Distinguish vision (where), strategy (how), and roadmap (when).
  3. Communicate the vision in several formats (document, talk, one-page summary) for different audiences.
  4. Gather feedback and revise the vision without losing its direction.

Lessons

  1. 01Why teams need a technical vision
  2. 02Vision, strategy, and roadmap
  3. 03Writing a vision people can use
  4. 04Telling the vision as a story
  5. 05Feedback without dilution
  6. 06Demo: drafting the Commerce 2030 vision document
  7. 07Demo: presenting the vision to an all-hands of engineers

Lab and exercises

Lab

SRA-011-LAB1 · Commerce 2030 vision

Outcomes: 1–4 · Time: ~2 h

  1. Write the vision document for Commerce 2030: five concrete future-state statements, trade-off principles, a "we will not" list.
  2. Produce a one-page summary for team leads.
  3. Prepare and give a 10-minute talk to role-played team leads.
  4. Collect their feedback in a log, classify each item, and revise the document with a recorded reason for each decision.
  5. Ask each team lead to explain how the vision changes their next quarter.

Acceptance: team leads can explain how the vision affects their next quarter.

Exercises (case-based; six exercises)

IDOutcomeTask
SRA-011-EX011Rewrite the statement "Commerce will be modern, scalable, and resilient" into three concrete future-state statements.
SRA-011-EX022Sort twelve statements from a draft into vision, strategy, and roadmap, and name which parts are a roadmap in disguise.
SRA-011-EX031Apply the decision test: pick two pending Commerce decisions and show how your vision decides each, or fix it if it cannot.
SRA-011-EX043Write a one-page summary of the vision for engineering managers.
SRA-011-EX053Outline the same vision as a story for engineers and as three bullets for the CFO.
SRA-011-EX064Classify eight feedback comments (fact, clarity, preference, scope) and decide accept, adjust, or decline with a reply to each.
Show solutions
  • EX01 Example: "a new seller goes live in one day without engineering tickets"; "any team can ship to any region through one pipeline"; "an incident in one domain never stops checkout".
  • EX02 Destination statements are vision; "own seller domain, buy payments" is strategy; named projects with quarters are roadmap. A vision listing projects and dates is a roadmap in disguise.
  • EX03 Example: "build or adopt a search engine?" The vision says differentiators are built and commodities adopted; search for the marketplace is a differentiator, so build on an adopted core. If it cannot decide, add a principle.
  • EX04 One page: destination, why now, three decisions it changes, what changes in your team this quarter, where to give feedback.
  • EX05 Engineers: a day-in-the-life of a seller launch before and after. CFO: lower cost per order, faster seller onboarding revenue, reduced outage exposure.
  • EX06 Factual correction: accept. Unclear wording: adjust. Preference for a favorite tool: decline with reason. Scope addition: log for the strategy, not the vision. Every comment gets a reply.

Outcome 4 is also covered by the lab feedback log; outcome 2 by the quiz.

Workplace evidence: a vision you wrote that teams referenced in their own planning.

Quiz

Outcomes: O1 writing a concrete vision · O2 vision, strategy, roadmap · O3 formats for audiences · O4 feedback and revision.

A self-check for you: nothing is graded, saved or sent anywhere. Choose an answer, then check it. You can try again as often as you like.

  1. 1Two Commerce teams chose different messaging stacks in the same month. What would a good vision have done?O1
  2. 2Which statement is concrete enough to guide decisions?O1
  3. 3A vision that costs nothing guides nothing. What should it therefore include?O1
  4. 4"Q1 onboarding service, Q3 settlement" is a:O2
  5. 5"Own the seller domain, buy payments" is a:O2
  6. 6A draft vision lists ten projects with dates. The main problem is:O2
  7. 7The CFO has five minutes. The best format is:O3
  8. 8In the all-hands talk, the engineers ask what changes for them. Your best response is:O3
  9. 9A team lead says "I prefer the other messaging tool". This is:O4
  10. 10Which feedback should change the direction of the vision?O4

Practical part

Six case exercises SRA-011-EX01 to EX06 plus the lab with the talk and feedback log. Pass: quiz at least 8/10, and a vision document and talk that pass the review (concrete statements, trade-off principles, feedback decisions recorded, team leads can state their next-quarter impact).

Common mistakes

Visions too abstract to guide a decision; visions that are roadmaps in disguise.

Assessment

Vision talk and document review.

Workplace evidence

A vision you wrote that teams referenced in their own planning.
