- Open the session by confirming the decision to be made today and the decision date.
- Collect each team's constraints (rate limits, data ownership, release dates) on one shared page.
- Planned mistake: present a finished design as a proposal for sign-off; teams push back late. Fix: pause, return to options, and let teams amend the criteria.
- Agree the interface, owner, and date for each seam; note one open question with an owner.
- Send decisions and the timeline within the hour.
